5S that does not collapse in month three
Almost every plant has done 5S once. Implementing it is not the hard part. Making it hold when nobody is watching is.
5S is a workplace organization methodology built from five stages: sort, set in order, shine, standardize and sustain. Its real purpose is not cleanliness. It is making any deviation immediately visible, because in an organized area anything out of place shows up without anyone looking for it.
The five stages and what actually decides each one
- Seiri · Sort
- remove what is not used. If nobody dares throw anything out, a written keep-or-go criterion is missing.
- Seiton · Set in order
- a marked place for each item. The test is whether a new hire finds the tool without asking.
- Seiso · Shine
- cleaning is inspecting. You see the leak once the floor is clean, not before.
- Seiketsu · Standardize
- the visual standard: a photo of the correct state, posted where the work happens.
- Shitsuke · Sustain
- the only one that collapses, and the only one that depends on leadership rather than on the operator.
- 01 Pick a small pilot area One station, not the plant. A 5S that starts across the whole floor dilutes before week three.
- 02 Take the before photo, dated No photo means no comparison, and no comparison means no team pride, which is the real fuel here.
- 03 Define the standard as an image, not as text A paragraph describing correct order does not get read. A photo of the correct state above the bench does.
- 04 Install a short, frequent audit Five minutes a week run by the area leader beats a two hour audit once a quarter.
- 05 Tie the result to an operating indicator Tool search time, stoppages for missing material, incidents. If 5S never moves a number, it reads as housekeeping and gets abandoned.
- Running it as a cleanup campaign before a customer visit.
- Auditing with a long checklist rarely, instead of a short checklist often.
- Leaving the fifth S to the operator. Sustaining is the area leader’s job.
- Never touching the layout. Sometimes the mess is the only way to work with the distribution you have.
I work the fifth S from day one, because it is the one that falls. That means deciding who audits, how often, with what short format, and what happens when the result comes back bad. Without those four answers, the first four S are decoration with an expiration date.

How long does 5S take in one area?
The first three S can be worked in a couple of days in a pilot area. Standardize and sustain take eight to twelve weeks, because that is where the habit and the audit discipline get formed.
Is 5S the same as lean?
No. 5S is one of the base lean tools and usually the entry point, because it makes waste visible. Lean is the full system of flow and waste elimination.
Why did our previous 5S collapse?
In nearly every case I have seen, because the audit was long and occasional, or because the result was never tied to a number management cared about.
